Start with the claim
One fluent status brief can contain four different kinds of work.
Continue the entirely fictional Elm River Precision case. Current records say that final machining for WO-1842 is complete, the October 16 ship date remains a planning value, inspection hold H-291 is active, and Quality owns its disposition. Now imagine an assistant produces the short internal brief below.
The first sentence is a supported fact when it matches the current ERP record. The second is an inference that outruns the evidence because an active hold still blocks schedule evaluation. The third is a recommendation with an external consequence and no approved commitment behind it. The fourth correctly reserves a decision, but it does not repair the unsupported shipment claim beside it. A correct sentence cannot lend evidence to the rest of the paragraph.
A compact operating method
Verification is work performed on a claim—not a feeling about an answer.
Use one repeatable sequence: Classify → Separate → Trace → Check → Dispose → Route. It is intentionally stricter than asking whether the response looks reasonable and lighter than forcing every low-consequence draft through a formal Quality process.
- Classify what the statement is doing: supplied fact, inference, recommendation, unknown, or reserved decision.
- Separate each material assertion that could change a record, handoff, commitment, or action if it were wrong.
- Trace the claim to a permitted source that is identifiable, current where currency matters, and authoritative for that field.
- Check it with an independent operation: compare source wording, recalculate from source values, check identity or revision, or reconcile records.
- Dispose honestly: supported, corrected, contradicted, unknown, rejected, or authority-dependent.
- Route the corrected record, missing evidence, conflict, or reserved decision to the person who can act on it.
Trace and check are deliberately separate. A link or citation tells the reviewer where to inspect. Verification happens only when the appropriate comparison, calculation, identity check, or reconciliation is performed. The result must then change the record: keep a supported fact, correct or remove a false claim, preserve an unknown, reject an unsafe recommendation, or stop at the decision owner.
Reusable decision aid
Make each material statement earn an honest disposition.
| AI statement | Statement type | Governing source | Verification operation | Honest disposition | Decision owner |
|---|---|---|---|---|---|
| Final machining is complete. | Fact | Current ERP work-order record and observation time | Compare the operation state, work-order ID, and source timestamp with the generated sentence. | Supported for the observed time; retain with its source. | Production Control owns schedule use of the status. |
| Inspection hold H-291 is active. | Fact | Current QMS hold record | Confirm the hold ID, active state, reason, responsible owner, and observation time. | Supported; retain as a visible blocker. | Quality owns hold review and disposition. |
| WO-1842 remains on track to ship Friday. | Inference | ERP plan plus QMS disposition and subsequent schedule evaluation | Reconcile the active hold with a completed Quality disposition and a fresh Production Control assessment. | Unknown and currently unsupported; replace with shipment status unresolved. | Production Control evaluates schedule only after Quality acts. |
| A customer delivery commitment has been recorded. | Unknown / evidence gap | Authorized customer-commitment record | Search the permitted record for an identified, current commitment; do not treat absence from the generated draft as proof either way. | Unknown in the available evidence; preserve the gap and make no commitment. | Authorized commercial owner confirms or creates any commitment. |
| Tell the customer that delivery will proceed. | Recommendation | Authorized customer-commitment record and company communication process | Check whether a commitment exists and whether the sender is authorized before any external message. | Reject for now; no customer message or commitment is supported. | Authorized commercial owner. |
| Release of H-291 remains a Quality decision. | Reserved decision | QMS authority and assigned company role | Confirm the responsible role and that the assistant has no hold-release capability or delegated authority. | Route to Quality; do not release or imply approval. | Assigned Quality manager or reviewer. |
The corrected working note becomes less dramatic and more usable: final machining is complete; H-291 remains active; Friday is the current planned date, not a confirmed customer commitment; shipment status is unresolved pending Quality review and a later schedule assessment; no customer response has been authorized. The verification record succeeds because unsupported certainty disappears from the work.
This table is not a universal Quality form. A manufacturer should adapt its evidence, retention, escalation, and approval fields to the intended use and its own controlled process. The public aid is meant to expose the reasoning, not certify that a workflow complies with any contract, standard, regulation, or quality-management system.
Avoid circular checking
Four reassuring moves still leave the claim unverified.
| Reassuring move | What it can do | What is still missing |
|---|---|---|
| Ask the model again | Produce another wording, critique, or list of possible gaps. | An independent comparison with the governing evidence. |
| Request a confidence value | Expose a model or application score when one is defined. | Proof that this claim matches the current factory record or is authorized for use. |
| Accept a citation | Point toward a file, passage, or external source to inspect. | Confirmation that the source is present, current, authoritative, and actually supports the words used. |
| Review against the AI answer | Improve tone, consistency, and apparent completeness. | A source-independent answer key; the draft cannot be its own governing evidence. |
The model can help classify statements, suggest likely sources, surface gaps, or compare text. Those are useful assistance steps. They do not certify the result. The person or deterministic check must still reach beyond the generated answer to the record, calculation, test, or delegated authority that can establish the claim for its intended use.
Design a real decision point
A person in the loop matters only when the person can interrupt the loop.
A reviewer name or approval button is not enough. Meaningful review requires access to the governing evidence, competence to recognize the material issue, enough time to investigate, authority to correct or reject the proposal, a usable way to pause or escalate it, and review before the output creates an irreversible or difficult-to-reverse consequence.
| Intended use | Proportionate check | Authority boundary |
|---|---|---|
| Private wording draft | Quickly compare the few repeated facts and keep the text editable. | The author decides whether to reuse the wording; no operational record changes. |
| Internal WO-1842 status brief | Check every material status, time, blocker, unknown, and recommendation; retain the claim record. | Quality and Production Control can reject, correct, hold, or route before external use. |
| Hold release or customer commitment | Apply the complete evidence and controlled decision process required by the company. | Only the assigned authorized owner decides and records the consequential action. |
This proportionality keeps verification constructive. It does not turn every brainstorm, rewrite, or low-consequence note into a formal Quality disposition. It increases claim coverage, evidence, recordkeeping, and authority only as the output gets closer to changing manufacturing work or an external commitment.
| Perspective | Most useful verification question |
|---|---|
| Daily practitioner or Quality coordinator | Which material claims are supported, contradicted, unknown, or waiting for an authorized disposition? |
| Owner or president | Does the pilot measure dependable work—corrections, caught gaps, review effort, and rework—not just fluent output or time saved? |
| IT, security, or governance | Can the source, check, reviewer action, override, escalation, and retained record be inspected without implying compliance? |
| Workforce or learning sponsor | Can employees demonstrate source checking and stopping behavior without treating course completion as workplace authority? |
| Operations or continuous improvement | Where must the workflow stop or route, and which failure and disposition measures justify continuing the pilot? |
Make verification observable
Measure whether review finds and changes what matters.
A pilot should count more than seconds saved. Record the number of material claims produced; the share supported after an independent check; corrected, contradicted, unknown, and authority-dependent dispositions; missing or stale sources found; unsupported claims that escaped review; reviewer corrections and overrides; stop or escalation events; verification time; and downstream rework. Review the misses by consequence and operating condition rather than averaging them into one confidence score.
For WO-1842, the useful result is not that a reviewer eventually turned every row green. The correct result is a visible stop: keep the active hold and unresolved shipment status in the brief, route the evidence to Quality, and delay schedule and customer decisions until their owners have the required record. A workflow that reliably preserves that stop may be worth continuing; one that hides it should be narrowed, repaired, or discontinued.
